Customizable individual parts

I'm trying to make a customizable player character - different shirts, hats, etc., with a customizable color scheme.

Alas, my graphics expert jumped ship, and I'm not quite sure how to integrate the animations with a varying bone/color set-up.  Any tips?

customizable = any number of variables, so modifying the XML animation file isn't really an option.

I'm looking to do something similar (not that complex), but maybe swap out a gun.   The only way I could see was to expose the bone layer and modify the bone texture (probably based on the name tag).

You can add extra textures in the editor, then at runtime you could change the texture ids.

It will take a little trial and error, but shouldn't be too hard.
